What is Extreme Programming

Five Core Values

1. Communication

What it means:

Everyone on the team knows what everyone else is doing. Problems are discussed openly. Knowledge is shared, not hoarded.

YAGNI (You Aren’t Gonna Need It):

3. Feedback

What it means:

Get feedback at multiple timescales and act on it immediately.

What it means:

The Twelve Practices

Kent Beck organized XP practices into four categories: Planning, Design, Coding, and Team.

Planning Practices

1. Planning Game

What it is:

Collaborative planning process where business and technical people determine scope and priorities.

Two phases:

Release Planning (quarterly or as needed):

  • Customer presents desired features (user stories)
  • Developers estimate effort

  • Team commits to stories for release
  • Establish velocity baseline

  • Write clear user stories with acceptance criteria
  • Estimate relative effort (story points or ideal days)
  • Track actual velocity (don’t guess)
  • Adjust plans based on real data
  • Customer truly available (not proxy through PM)

Red flags:

  • Developers dictate priorities
  • Customer not involved in planning
  • Estimates are commitments (pressure to hit numbers)
  • Plans not adjusted based on actual velocity

2. Small Releases

What it is:

Release to production frequently (days or weeks, not months or years). Each release adds business value.

Why small releases:

  • Fast feedback from real users
  • Reduce risk (small changes)
  • Business value delivered incrementally
  • Learn and adapt quickly
  • Maintain momentum

Typical XP release schedule:

  • Iteration: 1-2 weeks
  • Release: Every 1-4 iterations (2-8 weeks)
  • Some XP teams deploy multiple times per day (continuous deployment)

Enablers:

  • Comprehensive automated testing
  • Continuous integration
  • Simple design (easy to deploy)
  • Feature flags (deploy code, enable features separately)

How to do this well:

  • Automate deployment process
  • Make deployment boring (routine, not event)
  • Release during business hours (confidence in process)
  • Monitor actively after release
  • Feature flags for gradual rollout

Red flags:

  • Releases happen quarterly or annually
  • Manual deployment processes
  • “Release freeze” periods (fear of deployment)
  • Features held until “big bang” release
  • No rollback plan

3. Acceptance Tests

What it is:

Customer-defined tests that verify features work correctly. Written before or alongside development.

Characteristics:

  • Written by customer (or with customer)
  • Specify desired behavior
  • Automated when possible
  • Part of continuous integration

Example acceptance test (given-when-then format):

Design Practices

4. Simple Design

What it is:

Design only for current requirements. No speculative complexity. Evolve design through refactoring.

Four rules of simple design (in priority order):

  1. Passes all tests: Design must work correctly
  2. Reveals intention: Code communicates purpose clearly
  3. No duplication: DRY (Don’t Repeat Yourself)
  4. Minimal classes and methods: No unnecessary abstraction

YAGNI (You Aren’t Gonna Need It):

  • Don’t add features “just in case”
  • Don’t build frameworks before second use case
  • Don’t add flexibility for imagined future needs
  • Wait for actual requirements before adding complexity

How simple design works with change:

  • Simple code is easier to change than complex code
  • When requirements change, refactor to new design
  • Cost of change stays relatively constant
  • No wasted effort on unused features

How to do this well:

  • Resist temptation to “prepare for future”
  • Refactor when second similar case appears (rule of three)
  • Question every abstraction (is it solving real problem?)
  • Clear naming more valuable than clever patterns
  • Delete unused code aggressively

Red flags:

  • “We might need this someday” justifications
  • Frameworks created for single use case
  • Interfaces with only one implementation
  • Abstractions that obscure rather than clarify
  • Code that handles requirements not yet needed

5. Refactoring

What it is:

Continuously improving code structure without changing behavior. Refactoring is ongoing discipline, not one-time event.

What refactoring is NOT:

  • Adding new features
  • Fixing bugs
  • Rewriting from scratch
  • “Cleanup sprint” at end

What refactoring IS:

  • Improving structure while preserving behavior
  • Ongoing practice (every day, multiple times per day)
  • Enabled by comprehensive test suite
  • Part of normal development (not separate task)

Common refactorings:

  • Extract method (break long methods into smaller ones)
  • Rename (make names clearer)
  • Extract class (separate responsibilities)
  • Inline (remove unnecessary abstractions)
  • Move method (put methods where they belong)

Red-Green-Refactor cycle:

1. Red: Write failing test
2. Green: Make test pass (simplest way)
3. Refactor: Improve design while keeping tests green
4. Repeat

When to refactor:

  • When you notice duplication (DRY)
  • When code is hard to understand
  • When adding new feature reveals poor design

6. Pair Programming

What it is:

Two developers at one workstation. One types (driver), one thinks ahead (navigator). Roles switch frequently.

How it works:

Driver:

  • Controls keyboard and mouse
  • Focuses on tactical implementation
  • Types code

Navigator:

  • Reviews code as it’s written
  • Thinks strategically (design, edge cases)
  • Suggests improvements
  • Catches typos and bugs

Switch roles frequently: Every 10-30 minutes or when natural break occurs.

Types of pairing:

  • Switch driver/navigator every 15-30 minutes
  • Take breaks (intense, tiring)

Red flags:

  • Driver does all thinking (navigator disengaged)
  • Same pairs all the time (knowledge silos)
  • Pairing all day every day (exhausting)
  • No pairing on complex or risky work
  • “I work faster alone” (missing quality and knowledge benefits)

7. Test-Driven Development (TDD)

What it is:

Write tests before writing production code. Tests drive design.

How to do this well:

  • Smallest possible test (one assertion)
  • Simplest code to pass test (don’t over-implement)
  • Refactor after green (improve design)
  • Keep tests fast (unit tests in milliseconds)

Red flags:

  • Tests written after code (“test-after development”)
  • Tests don’t fail when code is broken (testing wrong thing)
  • Tests too slow (minutes instead of seconds)
  • Tests brittle (break with every change)
  • Low test coverage (<80%)

8. Collective Code Ownership

What it is:

Anyone can change any code at any time. No individual ownership of modules or files.

Traditional code ownership:

  • Alice owns authentication module
  • Bob owns payment module
  • Must ask permission to change someone else’s code
  • Knowledge silos form
  • Bottlenecks emerge (waiting for “expert”)

Collective ownership:

  • Everyone responsible for all code
  • Anyone can fix bugs anywhere
  • Anyone can refactor any code
  • Knowledge spreads through pairing
  • No “that’s not my code” mentality

Enablers:

Required for collective ownership to work:

  • Comprehensive test suite (safety net)
  • Coding standards (consistent style)
  • Continuous integration (catch integration issues)
  • Pair programming (knowledge spreading)

How to do this well:

  • Pair rotations spread knowledge
  • Code reviews when not pairing
  • Clear coding standards
  • Refactor constantly (improve what you touch)
  • No special permission needed

Red flags:

  • “That’s Alice’s module, ask her”
  • Code has “owner” tags in comments
  • Waiting for expert to fix simple bugs
  • Knowledge silos (only one person knows system)
  • Fear of changing unfamiliar code

9. Coding Standards

What it is:

Team agrees on code formatting, naming conventions, and style. Code looks like it was written by one person.

Why standards matter:

  • Collective ownership requires consistency
  • Reduced cognitive load (patterns familiar)
  • Code reviews focus on logic, not style
  • Automated tools can enforce standards

What to standardize:

Formatting:

  • Indentation (spaces vs. tabs, how many)
  • Bracing style (same line vs. new line)
  • Line length limits
  • Whitespace rules

Naming:

  • CamelCase vs. snake_case
  • Capitalization conventions
  • Naming patterns (get/set, is/has)
  • Abbreviations (avoid or standardize)

Structure:

  • File organization
  • Class organization (fields, constructor, methods)
  • Import/using statements order
  • Comment style

How to do this well:

  • Use automated formatters (Prettier, Black, clang-format)
  • Linters enforce rules (ESLint, Pylint, RuboCop)
  • IDE settings shared across team

Red flags:

  • No documented standards (everyone has own style)

10. Continuous Integration

What it is:

Integrate code continuously (multiple times per day). Automated build and tests run on every commit.

XP continuous integration:

  • Commit code multiple times per day
  • Full build and test suite runs automatically
  • Build breaks are fixed immediately (highest priority)
  • Everyone sees build status (visibility)

CI workflow:

Developer commits code
  → CI server detects commit
  → Build runs (compile, lint)
  → Tests run (unit, integration)
  → Results visible to team
  → If broken: Fix immediately
  → If passing: Deploy to staging

Why integrate continuously:

  • Detect integration issues early (cheap to fix)
  • Reduce merge conflicts (small frequent merges)
  • Always have working code (releasable any time)
  • Fast feedback (minutes, not days)

Pre-commit integration:

  • Pull latest code

Team Practices

11. Sustainable Pace (40-Hour Week)

What it is:

Work at a pace that can be sustained indefinitely. No overtime as standard practice.

Why sustainable pace matters:

Productivity:

  • Overtime decreases productivity (diminishing returns)
  • Tired developers make mistakes (bugs)
  • Burnout destroys long-term productivity
  • Fresh minds solve problems faster

Quality:

  • Exhaustion leads to shortcuts (technical debt)
  • Mistakes cost more than saved time
  • Code quality suffers under pressure

Retention:

  • Burnout leads to turnover
  • Losing experienced developers is expensive
  • Death march culture repels talent

XP principle:

  • 40 hours per week (or local standard)
  • One week of overtime acceptable (emergency)
  • Two weeks of overtime signals planning problem (fix the cause)
  • Overtime as standard practice is project failure

How to achieve sustainable pace:

  • Realistic estimates (don’t commit to impossible)
  • Customer understands velocity (negotiate scope)

  • Fix root causes of overtime (not symptoms)

How to do this well:

  • Track actual hours worked
  • Retrospect when overtime happens (why?)

12. On-Site Customer

What it is:

Real customer (or customer representative) available to development team full-time. Answers questions immediately. Makes priority decisions.

Responsibilities:

Customer provides:

  • User stories (what needs to be built)
  • Acceptance criteria (what “done” means)
  • Priority decisions (what to build first)
  • Immediate answers to questions (no waiting)
  • Acceptance testing (validate features work)

Why on-site customer:

  • No guessing about requirements
  • Immediate clarification (no waiting days for answer)
  • Build right thing (customer validates continuously)
  • Adapt to changing needs (customer sees progress)

Challenges:

Finding true customer:

  • Product manager is proxy, not actual customer
  • Business analyst is intermediary
  • Need decision-maker with domain knowledge

Full-time availability:

  • Expensive (customer’s time valuable)
  • Customer has other responsibilities
  • May need rotating customers

How to do this well:

  • Customer empowered to make decisions (not intermediary)
  • Customer co-located with team (or remote-friendly tools)
  • Customer writes user stories and acceptance criteria
  • Customer available for questions (slack time for team)
  • Customer validates work continuously (not at end)

Red flags:

  • Proxy customer with no authority
  • Customer unavailable (answers take days)

XP Roles and Responsibilities

XP defines minimal roles compared to Scrum.

Customer

Responsibilities:

NOT a Product Owner in Scrum sense:

  • Scrum PO manages backlog, doesn’t write stories
